What 1,200 teams taught us about AI adoption at work

The patterns that separate the teams still using their assistant in month six from the ones who quietly stopped.

We looked at how 1,200 teams used Caelo over their first six months. The gap between the teams still going and the teams who drifted away had almost nothing to do with how technical they were.

What predicted it

One owner, named. Teams with a person responsible for the workflows kept them. Teams where everyone owned them did not.

Fewer, deeper workflows. The teams who stuck around averaged four automations they trusted, not forty they half-watched.

A visible first win. If the first thing you automate saves somebody an obvious chore, the next ten are easy to sell internally.

What did not predict it

Company size, industry, and how much the team already used AI elsewhere. None of them moved the needle.

The quiet failure mode

The teams who drifted rarely hit a wall. They automated something nobody cared about, nobody noticed it working, and nobody opened it again.
